Designing a Multi-Variant Editing Workflow for Publishing Across Platforms
Publishers increasingly post the same video across platforms that require different aspect ratios— i.e. 16:9 for web and YouTube, 9:16 for vertical video, 1:1 for social, and more. But most editing software treats each version as a separate timeline.
One video could mean seven different exports, which means seven sequences to keep in sync. I explored how a variant-based editing system could make publishing across platforms faster and more manageable.
The Problem
While working in a newsroom, I saw first-hand how complicated publishing a single video could become.
Our work was distributed across Instagram, X, WhatsApp, homepage placements and video experiences within our own app, and each had their own unique requirements. One clip might need versions in 9:16, 2:3, 1:1 and 16:9, some with burned-in captions or headlines and others without.
The workflow was to duplicate the Premiere sequence for every version, turning one edit into several timelines that need to be maintained independently. This was especially problematic if an edit required last minute changes. Editors would then have to update multiple copies of the same edit.

One Source of Truth, Multiple Outputs
I looked to Figma's component system for a useful mental model: what if each video version behaved more like an instance than a duplicate?
Instead of creating independent sequences, an editor could create variants linked to one master timeline. Changes to the underlying edit would propagate across every variant, while platform-specific properties could be overridden independently:
Aspect ratio: 9:16, 2:3, 1:1 or 16:9, etc.
Framing: crop and subject positioning
Graphics: burned in or clean
The key design challenge became separating what should stay synchronized from what needs to change for each destination.

Designing Within the Existing Workflow
Rather than introduce another tool, I designed Variants as a plugin for Adobe Premiere Pro, the industry-standard editing software. An editor could create and manage variants alongside the master sequence, make editorial changes once, and preserve the unique presentation required for each destination.

One edit → duplicate sequence → customize → repeat → export
With Variants
One master edit → create linked variants → customize overrides → export

Enabling More Efficient Multi-Platform Publishing
Variants reframes platform deliverables as different branches of the same edit rather than separate editing projects.
For producers, that means less repetitive work and fewer opportunities for versions to drift out of sync. For newsrooms, it creates a workflow better suited to publishing journalism across an increasing number of distribution platforms.
